In the past 10 years, we’ve partnered with many clients, but one particularly complex project with a real estate brokerage stands out. While we respect their confidentiality, their journey from uncertainty to success offers valuable lessons in web application development, especially when it comes to evolving client visions and feature requests.

At the heart of this challenge was the desire to provide more value to realtors involved in their business by creating a platform that offered a repository of resources and dedicated web pages that each realtor could customize for their clients. This turned out to be a monumental task, one that required constant iteration and validation, and the flexibility of our FOLD CYCLE approach.

The Challenge: Providing Realtors with a Value-Add Platform

When the real estate brokerage first approached us, they had an ambitious idea: they wanted to develop a web application that would serve as both a central repository for real estate materials (such as listings, contracts, marketing assets) and give realtors their own customizable web pages. These pages would allow realtors to showcase properties, provide tailored resources to their clients, and essentially have their own mini-website under the brokerage’s main platform.

At first glance, it seemed like a straightforward plan, but as we began the discovery phase, it quickly became clear that the client’s vision was still forming. They had a broad concept but were unsure how to turn that idea into a fully functional, user-friendly platform.

The Scope Shifts: Adapting to New Needs

As we moved through the first phases of the FOLD CYCLE, focused on discovery and planning, the client began to shift their requirements. Originally, they wanted the repository to simply house documents and listings, but soon they requested customizable content management features so that realtors could upload their own resources. Not long after, they decided that each realtor’s page should include additional CRM-like functionalities for tracking client interactions, something that was never part of the original scope.

With each new phase of the project, the client added more features and redefined the purpose of the platform. These constant changes disrupted the waterfall structure we had initially set up, and it became clear that a traditional, rigid approach wouldn’t work.

This is where the agile aspect of the FOLD CYCLE became crucial. Instead of fighting against the scope changes, we embraced an iterative process. We built small, functional parts of the system first, allowing the client to interact with them and provide feedback before moving on. While this significantly expanded the scope of the project, it also added tremendous value. Real estate agents, now empowered with their own web presence, could provide a more personalized service to their clients. They could showcase properties, provide client resources, and manage communications all from one platform. For the brokerage, this translated into a more attractive offering to their realtors, which in turn helped them retain top talent.

The Turning Point: Realizing the Need for Iteration

It wasn’t until after several rounds of scope changes that the client finally understood the importance of iterative development and validating product-market fit. We explained that their vision for the platform was still evolving, and that the only way to ensure success was to test and refine features in real-time.

By breaking the project into smaller phases, we were able to release functional pieces of the application and gather feedback from realtors who would be using the platform. This feedback loop helped us tweak features and eliminate ones that didn’t provide enough value. The client came to understand that trying to launch a fully-fledged product with all the bells and whistles right away would not only delay the project but also increase the risk of building something that didn’t resonate with users.

Meanwhile, the agile phases allowed us to roll out iterative releases of key features, such as the realtor web pages and repository functions, giving the client the chance to test them before we moved on to the next phase. This also meant that when new ideas or changes were requested, we could accommodate them without derailing the entire project.

In the end, the real estate brokerage received a flexible, robust platform that not only met their needs but exceeded the expectations of their realtors. The ability for realtors to create their own customizable web pages added a significant layer of value to the platform, helping the brokerage stand out in a competitive market. What started as a simple repository evolved into a dynamic tool that allowed realtors to showcase properties, manage client relationships, and personalize their services—all from a single platform.

This project taught both us and the client a valuable lesson: product-market fit isn’t something you achieve overnight. It requires constant iteration, feedback, and the flexibility to pivot when necessary.
